The theory

The organization as a form

A construct for what an organization is, and a mechanism for how its parts come to act as one. It is stated in organizational terms; physics enters only where it answers a requirement the organization sets.

The regime

Palmsight tests the hypothesis that an organization is a naturally generated form: one that a transformation of potential into coordinated action and value generates and sustains, and inside which design, authority and intention take place.

The organization is the form itself: what persists while its parts are replaced, and what can be lost while every part remains. The organizational regime is the construct that makes it analysable. It represents the relations through which the transformation acquires, reproduces and changes its form. A state is the regime at one moment, and a succession of states is a trajectory.

A regime transition occurs when those relations reorganize enough for the organization to reproduce a different pattern of action. Coherence, the capacity to act as one, is never assumed. It has to emerge from the relations among the elements.

Four coupled dimensions

Field
The end the organization actually pursues. The declared field is what it says matters; the effective field is what attention, resources, promotion and authorization show to matter.
Structure
The architecture through which work actually flows: hierarchy, and the networks of collaboration, dependence and authorization.
Energetics
The budget of what the organization transforms, attention, information, ideas, authorization, money and time, followed from free potential to results.
Context
Its exchanges with markets, talent, technology and regulation, which supply, constrain and redirect it.

A change in any one dimension alters the conditions of the other three. The relations that couple them are the regime; the four dimensions define the organization’s state space. PALM is where the regime becomes observable.

The regime is observed through PALM, People, Assets, Leadership and Mission: the substrate in which elements connect and leave records.

How an element comes to matter

Only part of what enters an organization becomes part of what it does. The element pathway is a candidate mechanism for which part, with each step a hypothesis and an observable.

  1. 01

    Composition

What an element brings: skills, trajectory, motivations; for a project, its content and history.

  2. 02

    Activation

Composition and the free potential at hand carry it over a threshold of its own. It seeds an initiative.

  3. 03

    Weight

Alignment with the effective field, and how strongly the field is held, confer consequence.

  4. 04

    Access

The people, assets and decision channels it can reach through PALM.

  5. 05

    Uptake

Weight and composition set how fast it absorbs the potential within reach.

  6. 06

    Growth, fading, cascade

It grows and merges, fades when uptake falls short, or cascades.

  7. 07

    Conversion

Coordinated action turns what was absorbed into results.

  8. 08

    Circulation

Results bring more potential and more elements within reach.

Circulation renews the free potential and closes the loop. The organization does not decide which elements activate; through the field, it shapes which initiatives grow.

Eight propositions

  1. P1Activated elements of comparable rank and skill acquire widely different consequence, predicted by their alignment with the effective field and by their access.
  2. P2An element’s consequence retains, beyond hierarchical rank and network centrality, a residual predicted by its weight, computed before the fact.
  3. P3The effective field diverges from the declared one, and the divergence predicts which announced initiatives fail to grow.
  4. P4Actual uptake predicts whether an initiative cascades into coordinated growth or fades.
  5. P5Capacities, motivations and interpretations enter through the composition of elements and stay causally active: agency is inside the mechanism.
  6. P6Transitions have an initiating dimension, and transitions initiated in different dimensions leave different signatures.
  7. P7Field transitions form chains, which fail when truncated or merely declared.
  8. P8Field dissonance degrades conversion while the inventory stays unchanged.

Why physics

The answer follows from the hypothesis.

  1. The same structural class

If an organization is a form naturally generated and sustained by a transformation, it may belong to the same structural class as a flame, a vortex or a storm: open, nonlinear forms sustained far from equilibrium by a transformation they perform. Physics has studied the persistence and transitions of that class in depth.

  2. Relations known to hold

Mathematics supplies the language in which such forms are written. Physics establishes which relations hold among their parts, and brings them with tested mechanisms, measured magnitudes and known ways in which they break down.

  3. A natural reference, not an assembled model

Organizational research and practice connect people, ideas and execution by stipulation, one relation at a time. In the reference system the relations are not stipulated: they fit one another, and none holds without the others. Once the fundamental equivalences are set, elements as aerosol particles and potential as water vapour, every further one must be compatible with all of them. The relations can then be tested together, and what is known about how the reference system breaks proposes where a regime can break before any organization has been observed breaking there.

  4. Why the tropical cyclone

Among such forms, it is one that physics understands in depth. Its chain from microscopic heterogeneity to system-level organization is explicit at every link, and it is one form, with a core and a periphery, that can stop being one form while its air remains. Other candidates lack one of these. A forest offers elements that differ in function but is a community of populations with no core, and organizational ecology, built on that analogy, became a theory of types and selection rather than of internal form.

Organizations are not hurricanes. They contain meaning, authority, learning, conflict and deliberate action, and Palmsight assumes no physical law over them. The transfer depends on what is intrinsically human in the elements, their motivations, emotions, character and interpretations, being expressible in measurable properties, directly or through the relations among the elements. Where it is not, the failure marks the boundary of the transfer.

Which physics

Three requirements come first, from what is established about organizations: how elements acquire relative consequence, how distributed potential becomes collective form, and how that form persists and transforms. Physics is admitted only where it answers one of them, and four branches compose one architecture.

1Requirement

Relative consequence: how the field forms

Physics

Statistical physics

What it supplies

A self-consistent field: each element feels a direction from outside plus the aggregate of what the others do.

1Requirement

Relative consequence: how an element gains weight

Physics

Field theory

What it supplies

The shape of a relation in which a constituent acquires a property from its coupling to a field. The shape, not the mechanism.

2Requirement

Generation: how potential becomes coordinated activity

Physics

The tropical cyclone

What it supplies

A conversion cycle complete at every link: activation, uptake, conversion, circulation, feedback, dissipation.

3Requirement

Persistence, transformation and trajectory

Physics

Complex-systems dynamics

What it supplies

A state space, null models for emergence, and tested precursors of critical transitions.

Relations, one at a time

Each relation is transferred on its own, at three levels: the same parts in the same roles, an organizational magnitude that stands in for each physical one, and a relation that holds among those magnitudes in organizational evidence. It is retained, adapted or rejected, and rejected relations trace the boundary of the transfer.

How it could be wrong

The transfer could fail. If no relation passes beyond the structural level, the cross-domain transfer is falsified.

Nothing could emerge. If regimes and transitions do not arise robustly in simulation, or arise just as well when null models remove the claimed mechanisms, the generative claim is falsified.

The constructs could collapse. If weight adds nothing to hierarchy and centrality, or the effective field cannot be told apart from the declared one, those constructs are dropped.

Each failure leaves a result: the boundary of the transfer, propositions stated in organizational terms, and a computable representation of organizational form.
